CRM & ERP Cost in India 2026: 5-Year TCO Comparison (Salesforce vs Zoho vs HubSpot vs Custom)

Quick Answer (AEO Summary): For teams under about 5 users, a per-seat SaaS CRM is usually cheaper. From roughly 15–20 users onward, a custom CRM almost always costs less over 5 years — because licences scale linearly with headcount while a custom build is a one-time cost. Illustratively, 20 users on a mid-tier SaaS CRM can run ₹1.2–1.5 crore over five years in licences alone, versus a custom CRM typically costing a fraction of that once, plus modest maintenance. The break-even usually lands between year 1 and year 2. All figures below are indicative models — verify current vendor pricing before deciding.

Why per-seat CRM pricing compounds so badly in India

SaaS CRM pricing looks small monthly and feels enormous annually. The reason is simple arithmetic: licence cost = (price per user) × (number of users) × (months).

Three forces make this worse for growing Indian businesses:

  1. Headcount grows. A 10-person sales team that becomes 25 people doubles-and-a-half your CRM bill — before factoring in any price increases.
  2. Price increases are annual and one-directional. Vendors raise list prices most years.
  3. You pay for seats you don't use. Sales roles turn over; licences are often billed on provisioned seats, not active ones.

A custom CRM inverts this: the cost is one-time and roughly fixed, then a small maintenance figure. Users are unlimited because there is no per-seat meter.

Methodology and assumptions (read this before the numbers)

This is a model, not a quote. Publish it or cite it, but treat the inputs as illustrative.

  • Currency: converted at ₹87 = US$1 (indicative). Verify live FX.
  • Pricing basis: indicative published list prices, billed annually, mid-tier plan unless stated. Vendors change prices; confirm current numbers.
  • Scope: one sales/CRM module with core automation. Add-ons (extra automation runs, data storage, premium support, integrations) are priced separately and usually appear later.
  • Headcount: assumed constant within each scenario (10 / 20 / 50 users) to isolate the per-seat effect.
  • Custom CRM baseline: a one-time engineering build, plus annual maintenance equal to 15% of build cost (a common, conservative industry range for ongoing support).
  • What the model excludes (on purpose): implementation/onboarding fees, migration, admin labour, and premium support — these are added transparently in the section below because they often change the conclusion.

How to use this: plug your own seat count and the vendor prices you're actually quoted into the formulas shown. The method is what matters; the numbers are a starting point.

1. Indicative per-seat CRM pricing (India, 2026)

Representative list prices for a business CRM, per user / per month. Confirm current pricing with each vendor.

PlatformEntryMid-tierUpper tier
Salesforce Sales CloudUS$25 (₹2,175)US$100 (₹8,700)US$165+ (₹14,300+)
HubSpot Sales HubUS$20 (₹1,740)US$100 (₹8,700)US$150 (₹13,050)
Zoho CRM~₹1,000~₹1,800~₹2,800
Custom CRM (Zynteq)—One-time buildNo per-seat fee

The pattern to notice: at mid-tier, the global SaaS CRMs cluster around ₹8,700/user/month, while Zoho is materially cheaper in India at ~₹1,800/user/month. That difference alone decides many decisions — so the custom comparison must beat Zoho, not only Salesforce.

2. Five-year TCO — per-seat SaaS

Formula: monthly price × users × 60 months.

At mid-tier pricing

UsersSalesforce (mid)HubSpot (mid)Zoho (mid)
10₹52.2 lakh₹52.2 lakh₹10.8 lakh
20₹1.04 crore₹1.04 crore₹21.6 lakh
50₹2.61 crore₹2.61 crore₹54.0 lakh

At Zoho pricing (the realistic India benchmark)

UsersZoho (mid) 5-year licences
10₹10.8 lakh
20₹21.6 lakh
50₹54.0 lakh

Read this table carefully. Zoho is genuinely cheap per seat. If your team is small, Zoho wins on price and you should probably just use it. The custom argument is strongest at the global-SaaS price point and at scale.

3. Five-year TCO — custom CRM

A custom CRM is a one-time engineering build plus annual maintenance. Illustrative build bands (scope-dependent):

Team sizeTypical build bandMaintenance @15%/yr5-year TCO
10 users₹1.5–4 lakh₹22,500–60,000/yr₹2.6–7 lakh
20 users₹3–7 lakh₹45,000–1.05 lakh/yr₹5.25–12.25 lakh
50 users₹6–15 lakh₹90,000–2.25 lakh/yr₹10.5–26.25 lakh

Two properties matter more than the exact range:

  • The number does not scale with users. Going from 10 to 50 users barely changes a custom CRM's cost — it obliterates a per-seat model.
  • The data asset stays yours. No per-seat meter, no price-increase exposure, no data held in someone else's system.

4. Where the break-even actually lands

Comparing Zoho (the cheapest realistic benchmark) against an illustrative custom build:

UsersZoho 5-yrCustom 5-yr (mid estimate)Cheaper
10₹10.8 lakh~₹4.8 lakhCustom
20₹21.6 lakh~₹8.75 lakhCustom
50₹54.0 lakh~₹18.4 lakhCustom

Against Salesforce/HubSpot mid-tier the custom build wins at every size modelled — often by 5×–10× over five years.

Note: the custom build's day-one cash outflow is higher and it front-loads effort. If you value zero upfront cost and instant setup over 5-year economics, SaaS is the rational choice. The model says nothing about fit, which is the real deciding factor — see §7.

5. The hidden costs most comparisons miss

Hidden cost of SaaS

  • Implementation & onboarding fees — often 10–30% of year-one licence value.
  • Premium support — a paid tier above the base plan.
  • Automation caps — workflow runs / API calls metered, then overage-billed.
  • Storage add-ons as records grow.
  • Integration middleware (Zapier-like tools) billed per task.
  • Admin labour — someone must maintain fields, users, and cleanup.
  • Price rises you can't negotiate away as a small buyer.
  • Exit cost — exporting history and rebuilding when you leave.

Hidden cost of custom

  • Upfront build risk — you need a competent partner, not a template.
  • Maintenance discipline — budget the annual figure; don't let it become open-ended.
  • Feature catch-up — you won't get a vendor's new AI features automatically.
  • Bus factor — insist on full source-code and documentation handover (always do here).

6. ERP is a different equation

ERP TCO follows the same logic but with bigger absolute numbers.

ApproachModelIndia reality
TallyOne-time licence + AMCCheap, accounting-first, limited custom workflow
SAP Business OneLicence + partner implementation + AMCPowerful; implementation and consultants can dwarf licence cost
Custom ERP (Zynteq)One-time build + 15%/yr maintenanceFits your exact process; live in weeks, not 6–12 months

The deciding question for ERP is rarely price — it's fit to your actual process. A ₹3 lakh custom ERP that matches your workflow usually beats a ₹12 lakh deployment that forces you to change how you work.

7. Decision framework

Choose per-seat SaaS when:

  • Your team is small (under ~10 users) and likely to stay small.
  • You need something live this week and want zero upfront capex.
  • Your process is genuinely standard and you'll adapt to the tool.

Choose custom when:

  • You have 15+ users, or expect to grow.
  • Your pipeline or workflow is non-standard and SaaS forces workarounds.
  • You want no per-seat meter, full data ownership, and predictable long-run cost.
  • You already use WhatsApp/voice AI and want CRM, chat and telephony in one system instead of three subscriptions.

The hybrid many Indian businesses miss

You don't always have to migrate to get value. CRM integration — connecting your existing Zoho/HubSpot/Salesforce to WhatsApp, ERP and AI agents — is often far cheaper than either a SaaS upgrade or a rebuild, and it removes the manual re-typing that costs the most hours.

8. Frequently asked questions

Is a custom CRM cheaper than Salesforce in India? Over 5 years, almost always yes, from about 10 users upward, because licences scale per seat while a custom build is one-time. The gap widens as headcount grows.

Is a custom CRM cheaper than Zoho? In the illustrative model above, yes from ~10 users — but Zoho is genuinely low-cost, so the argument must be made on fit, workflow and data ownership, not price alone.

How much does a custom CRM cost in India? Illustratively ₹1.5–4 lakh for a small team and ₹6–15 lakh for 50 users, depending on modules and integrations. Always get a scoped, written quote.

What is a realistic break-even point? Usually between year 1 and year 2 against mid-tier global SaaS CRMs.

Do I own the software if I build custom? You should — insist on full source-code, prompt and data handover with no vendor lock-in. Zynteq hands over 100% of the code.

Can you keep our existing CRM and just connect it? Yes. CRM integration and data migration is usually the cheapest path and keeps your existing subscriptions working.
